Use Case

LEAVE THE GYM.
KEEP YOUR CLIENTS.

You didn't get qualified to hand 40% of your income to a building. This is a numbers-first walkthrough of what it actually takes to go independent.

THE REAL COST OF WORKING AT A GYM

Most gym-employed trainers work under a revenue split where the gym takes 30–50% of session fees, a rent model charging £500–1,500 per month for floor access, or a base salary with small commission. Whichever model you’re on, the maths tell the same story: you’re giving away a large portion of the money you earn.

Factor in the sessions included in client memberships where you receive nothing, the unpaid admin hours, the compulsory CPD the gym mandates but doesn’t fund, and the commute. Your effective hourly rate drops to £15–25. You didn’t need a Level 3 qualification for that.

The gym provides infrastructure: a space, a client stream, payment processing, and scheduling support. But none of that is irreplaceable. Every single thing the gym provides can be replaced, and most of it can be replaced at no cost.

HOW TO GO INDEPENDENT WITH NFORGE

A structured transition plan that protects your income every step of the way.

1

Build While Employed

Weeks 1–8

While you’re still at the gym, set up your independent infrastructure. Create your NForge account (takes 5 minutes, costs nothing). Build workout and nutrition templates during off hours. Set up your bank account for independent payments. Publish your public coach profile at nforge.fit/coach/you so there’s somewhere to send people the day you hand in your notice. Start posting on social media as a personal brand, not as “Trainer at XYZ Gym.”

2

Test the Waters

Weeks 9–12

Launch one online class through NForge on your day off. Take on 2–3 online programme clients outside the gym’s client base. Confirm the tech works, the payments flow, and you can deliver quality coaching online. Track your revenue from the online side.

3

Set Your Date

Weeks 13–16

Once your online revenue covers 30–40% of your current gym income, set a departure date. Give proper notice and leave on good terms. The fitness industry is small, and professionalism matters.

4

Go Full-Time Independent

Month 4+

Reach out to former gym clients outside any non-compete restrictions. Ramp up your online class schedule. Increase your programme client roster through referrals, and list a training plan on the marketplace so new clients can find and buy from you without a sales call. As the roster grows, let Forge AI draft each new programme from the client’s intake — you review every line, but the blank-page hours are gone. Consider renting studio space 2–3 days per week for premium in-person clients. Most trainers reach their previous gym income within 6–8 weeks.

THE INCOME COMPARISON

Same trainer. Same skills. Same 25 sessions per week. Different outcome.

At the Gym

  • 25 sessions/week x £50
  • Gym takes 40%

Weekly take-home: £750

Annual income: £39,000

Client ownership: No

Income ceiling: Fixed by hours

Independent

  • 25 sessions/week x £50
  • You keep 92.1% (after 7.9% fee)

Weekly take-home: £1,152.50

Annual income: £59,930

Client ownership: Yes

Income ceiling: Uncapped

The real shift: Add online programme clients and group classes, and the gap widens fast. 10 online clients at £150/month adds £1,500/month without any extra in-person hours. The gym model is linear: more hours equals more money. The independent model compounds. More clients means more money without proportionally more time.

FREQUENTLY ASKED QUESTIONS

How much do independent personal trainers earn?

You keep 92–100% of session revenue instead of 50–70% at a gym. Most full-time independents in the UK earn £40,000–80,000 per year. Add online coaching and group classes and you can exceed £100,000.

Can I take my gym clients with me?

Check your contract. Many gym contracts include non-solicitation clauses for a period after leaving. If a client contacts you on their own, that’s typically not a violation. Consult a legal professional for your specific situation.

What if it does not work out?

You can always go back. Gyms are perpetually hiring trainers. The risk of trying is a few months of tighter finances. The risk of not trying is decades of giving away 40% of your income.

How do I handle payments without a gym reception?

NForge handles it. When you assign a programme, an invoice goes out automatically. When a client books a class, they pay at booking. Funds arrive in your account the next business day. You never manually create an invoice or chase a payment.

YOU ALREADY KNOW THE ANSWER
